Separate missing evidence from negative evidence. A follow-up question may resolve uncertainty more fairly than an assumption. Keep the same core criteria across candidates while allowing different experiences to demonstrate the capability.
Agree the criteria, the evidence that would satisfy each one, and who owns the final decision. Write down what would change your mind, so a strong first impression cannot quietly replace the criteria.
Ask about reasoning rather than outcomes alone: the constraints, the alternatives considered, and the trade-off accepted. Record notes against each criterion while the conversation is still fresh.
Compare evidence before impressions. Where a panel disagrees, name the criterion in question and decide whether a further conversation would resolve it more fairly than an assumption would.
